Before an Agent Reads Your Data: A Health Check for Payroll, Benefits and Reporting Feeds

Last edition looked at turning Rising announcements into a backlog. This one goes underneath the agent to the data it will read, because an agent can only be as reliable as the feeds behind it.

WHY GOVERNANCE IS RUNNING BEHIND ADOPTION

OneTrust's 2026 AI-Ready Governance Survey of 1,200 senior business decision-makers found that organisations are encouraging agent use faster than they are putting clear governance in place. Grant Thornton's 2026 survey of 950 executives found 78% lack strong confidence they could pass an independent AI governance audit within 90 days. Workday's own 2025 research with Hanover found 82% of organisations planned to expand their use of agents, while only 30% of respondents were comfortable being managed by one. Enthusiasm is ahead of readiness. Controls such as Agent Passport help with the agent. They do not examine your data feeds.

THE THREE FEED FAMILIES TO CHECK FIRST

Payroll feeds. Third-party payroll and payments files are where a quiet change causes the most visible harm. Confirm field mappings, effective dating and the behaviour of edge cases such as leavers, retro changes and multiple jobs.

Benefits and carrier feeds. Check that plan, eligibility and life-event changes reach carriers as expected, and that rejected records are reviewed by a named person.

Reporting extracts. Reports that feed dashboards and other systems are quiet dependencies. Confirm filters, prompts and populations, especially after reorganisations.

A SIMPLE HEALTH CHECK

For each feed, answer five questions.

  1. When did it last change, and who tested the change?

  2. What does a normal run look like, in row counts and timing?

  3. What fires when the run is late, empty or unusual?

  4. Who is told, and who acts?

  5. Is any of this written down?

Most organisations will find a feed or two where the honest answer is "we would notice when someone complained". That is the one to fix first.

WHAT TO DO WITH THE RESULTS

Rank the gaps by the harm a wrong answer could cause, not by how hard they are to fix. A late file is an inconvenience. A silently altered one is a risk. Fix the silent ones first, and document everything you learn, so your team holds the knowledge after the exercise is over.

NEXT EDITION

We close the series by placing agents and integrations inside your 2027 R1 plan.
